The Growth Quick Ratio: One Number for Whether Your Growth Is Real
A Growth Rate Tells You Nothing About How You Got There
Two companies report 20% net revenue growth this quarter. The first added a clean 20% on top of a stable base. The second added 50% in new and expansion revenue and gave back 30% to churn and contraction. Same headline. Completely different businesses. The first is compounding. The second is running on a treadmill, sprinting just to stay ahead of its own losses. The net growth rate cannot tell these two apart, and that is the single most important thing a growth metric should be able to do.
I have watched this confusion play out in three very different settings. Advising 20+ SMBs and startups through Gradient Growth, I am routinely shown a growth chart that looks healthy until you decompose it into gains and losses. At a financial social media startup before its acquisition, a strong-looking top line was masking a churn problem that only surfaced once we put gross adds over gross losses. And now on a GenAI squad at a major finance technology company, the event stream is deep enough to watch this ratio move week over week and confirm that net growth is a lagging, lossy summary of two opposing forces that deserve to be measured separately.
The growth quick ratio is the cleanest way I know to expose this. It is one number. It puts everything you gained over everything you lost in a single fraction, and the answer immediately tells you whether your growth is durable or whether you are refilling a leaky bucket. It is not a vanity metric and it is not a board-deck decoration. It is a diagnostic, and a good one.
The Formula
The growth quick ratio comes in two forms depending on whether you measure in revenue or in users. Both express the same idea: gross gains divided by gross losses over a fixed period (usually a month).
The revenue version is the one most SaaS teams should run:
``` Quick Ratio = (New MRR + Expansion MRR) / (Churned MRR + Contraction MRR) ```
The numerator is everything you added: revenue from brand-new customers plus revenue from existing customers who upgraded, expanded seats, or moved to a higher tier. The denominator is everything you lost: revenue from customers who left entirely plus revenue from customers who downgraded or shrank their accounts.
The user-count version is useful when revenue data is messy or when you are pre-monetization:
``` Quick Ratio = (New Users + Resurrected Users) / Churned Users ```
Here "resurrected" means dormant users who reactivated in the period. If reactivation is a meaningful motion for your product, it belongs in the numerator, because a returning user is a real gain even though they are not technically new. The interpretation is mechanical and intuitive. A quick ratio of 1.0 means you gained exactly as much as you lost: you are standing still. Above 1.0, you are growing. Below 1.0, you are shrinking, regardless of what any single month's net number looks like.
A Worked Example
Numbers make this concrete. Take a SaaS business with the following month:
- New MRR: $40,000 - Expansion MRR: $10,000 - Churned MRR: $12,000 - Contraction MRR: $3,000
The quick ratio is:
``` (40,000 + 10,000) / (12,000 + 3,000) = 50,000 / 15,000 = 3.33 ```
A quick ratio of 3.33 means that for every dollar of revenue this business lost, it added $3.33 in gains. That is a healthy, efficient growth engine. Net new MRR for the month is $35,000, but the ratio tells you something the net number hides: the business is keeping 70 percent of its gross growth after losses ($35,000 of net new on $50,000 of gross gains), which is the mark of a product with strong retention underneath the acquisition.
Now hold the net new MRR constant and change the composition. Suppose instead the business posted:
- New MRR: $75,000 - Expansion MRR: $10,000 - Churned MRR: $42,000 - Contraction MRR: $8,000
``` (75,000 + 10,000) / (42,000 + 8,000) = 85,000 / 50,000 = 1.70 ```
Net new MRR is still $35,000. Identical headline growth. But this is a structurally weaker business. The quick ratio dropped from 3.33 to 1.70 because the company is now buying its $35,000 of net growth with a much larger gross-acquisition spend that is partly going straight out the back door. The net number called these two months a tie. The quick ratio correctly called the second one a warning.
The Benchmarks
The reference points I use, which align with what the SaaS investing community has converged on, are straightforward:
1. Above 4 is excellent. You are adding four dollars for every dollar lost. Growth is highly efficient and durable. This is the territory of best-in-class early-stage SaaS. 2. Around 2 is acceptable and sustainable. You are growing at a reasonable, defensible clip. Most healthy growth-stage companies live here. 3. Below 1 means you are shrinking. Gross losses exceed gross gains. No amount of acquisition spend is outrunning the leak.
A caveat on benchmarks: the quick ratio naturally drifts down as a company scales. A seed-stage startup adding its first customers against a tiny churn base can post a ratio of 8 or 10 without that being especially impressive. A $50M ARR company with a quick ratio of 2 is running a genuinely strong machine. Read the number against your stage, not against a universal ideal. The trend in your own ratio over time is more informative than any single benchmark, because it controls for stage automatically.
Why This Is Not Net Revenue Retention
The quick ratio is frequently confused with net revenue retention, and the distinction matters because the two answer different questions.
[Net revenue retention](/insights/net-revenue-retention-saas) measures what happens to a fixed cohort of existing customers over time. It deliberately excludes new acquisition. NRR asks: of the revenue I had from these specific customers a year ago, how much do I have now, accounting for their expansion, contraction, and churn. A NRR above 100% means your existing base grows on its own even if you never sign another customer. It is a pure measure of the health of revenue you already won.
The quick ratio includes new acquisition in the numerator. It asks a broader question: across my entire growth engine, including the customers I just acquired, how do total gains compare to total losses. This makes it a measure of overall growth efficiency rather than base retention.
The practical consequence is that the two metrics can disagree, and when they do, the disagreement is informative. A company can have a quick ratio of 4 driven almost entirely by aggressive new-customer acquisition while its NRR sits at 95%, meaning the existing base is quietly contracting and the headline efficiency is propped up by the top of the funnel. The reverse also happens: a company with NRR of 130% but a quick ratio of 1.5, where the existing base is expanding beautifully but new acquisition has stalled and gross losses from the long tail are dragging the overall ratio down. You need both numbers. NRR isolates the durability of what you have. The quick ratio scores the efficiency of the whole engine. Reading them together tells you whether a problem lives in retention or in acquisition.
Diagnosing a Low Quick Ratio
When the quick ratio falls below your stage-appropriate benchmark, the first job is to determine which side of the fraction is the problem, because the remedies are almost entirely different. A low ratio can come from a fat denominator (you are leaking) or a thin numerator (you have stopped acquiring), and treating one when you have the other wastes a quarter.
When the denominator is the problem
If churned MRR plus contraction MRR is large relative to your base, you have a leak. The growth engine is working, but the bucket has holes. At one consulting client (a B2B SaaS tool with around 2,000 active users), the quick ratio had slid from 3.1 to 1.4 over two quarters while new MRR held roughly steady. The entire move came from the denominator: churned MRR had nearly doubled. Acquisition was fine. Retention was failing. Pouring more money into the top of the funnel would have done nothing except increase the gross spend feeding a wider leak.
The remedies for a denominator problem are retention remedies. Segment the churn to find where it concentrates, because aggregate churn almost always hides a specific failing cohort. Look at [churn by cohort and segment](/insights/how-to-calculate-churn-rate) rather than a single blended rate. In that client's case, churn was concentrated entirely in customers who had never adopted a second core feature within their first 30 days. The fix was an onboarding intervention, not a sales push. Within a quarter the quick ratio recovered to 2.6, almost entirely through a smaller denominator.
Contraction deserves separate attention from outright churn. A customer who downgrades from a $1,000 plan to a $400 plan contributes $600 to the denominator without ever appearing in a churn count. Teams that watch only logo churn miss this entirely. Contraction usually signals that customers are getting partial value: enough to stay, not enough to keep their full spend. The remedy is expansion-side product work, not retention saves.
When the numerator is the problem
If gross gains have thinned while losses held steady, the ratio falls for the opposite reason: the acquisition engine has stalled. This is a different emergency. The base may be perfectly healthy, retention may be strong, but new and expansion MRR have dried up. At the financial social media startup before the acquisition, we saw exactly this in one stretch. Churn was stable and modest, but the quick ratio was deteriorating because new-user acquisition had plateaued after an early growth channel saturated. The denominator was not the issue at all. The fix lived entirely in the numerator: finding the next acquisition channel and reactivating dormant accounts.
The remedies for a numerator problem are acquisition and expansion remedies. If new MRR is the weak component, the work is in the funnel: where prospects enter, where they convert, where they stall before paying. If expansion MRR is the weak component, the work is in the existing base: upsell paths, seat expansion, tier migration, the product surfaces that turn a single-seat account into a team deployment. Expansion is usually the cheapest growth a company can buy, and a thin expansion contribution to the numerator is one of the most common and most fixable causes of a mediocre quick ratio.
The discipline the quick ratio enforces is that you cannot fix what you have not located. Two companies with an identical quick ratio of 1.4 can require opposite interventions. One needs to plug a churn leak; spending on acquisition would make it worse. The other needs to reignite acquisition; obsessing over its already-low churn would waste the quarter. The single number tells you the engine is underperforming. Decomposing the fraction tells you why.
How to Run It in Practice
A useful quick-ratio practice has three components.
First, compute it monthly and chart the trend, not just the level. A ratio of 2.5 means one thing if it has been climbing from 2.0 and something very different if it has been falling from 4.0. The slope is often the earliest signal you have that something in the engine is changing, and it usually moves before the net growth rate reacts.
Second, always report the four components alongside the ratio. The number 1.70 is a summary; new, expansion, churned, and contraction MRR are the diagnosis. A dashboard that shows the ratio without its inputs forces an analyst to go re-pull the decomposition every time the number moves, which is the same anti-pattern as steering by a single opaque score. Third, hold the same definitional discipline you would hold for any financial metric. Decide once whether resurrected revenue counts as new or as a separate line, decide how you treat annual contracts and one-time fees, and apply those rules consistently every month. The quick ratio is only comparable across periods if the bookkeeping behind it does not drift.
The Bottom Line
The growth quick ratio earns its place because it does something no single growth-rate number can: it separates the two opposing forces inside net growth and scores them against each other in one fraction. A high headline growth rate can be a compounding machine or a leaky bucket being refilled by an expensive hose. The net number cannot tell you which. The quick ratio can, and it does it in a single, stage-comparable figure that points you toward the right remedy the moment it moves.
Put it on the dashboard next to your net growth rate and your NRR, show its four components, and watch the trend. When it falls, decompose the fraction before you act. The denominator and the numerator demand opposite responses, and the ratio is the fastest tool I know for telling you which one is broken.
